BFCM SMS Strategy for Ecommerce: Timing, Sends & Compliance

A BFCM SMS message standing out on a phone screen against a crowd of dim inbox emails

On Black Friday, the average subscriber's inbox is a war zone: brands they haven't heard from since last November all sending 40% off at the same hour. Their text messages, meanwhile, stay quiet. That contrast is the entire case for BFCM SMS: while email fights for attention against hundreds of competitors, a text gets read within minutes by an audience that explicitly asked to hear from you.

But SMS during BFCM punishes sloppiness harder than any other channel at any other time. Costs are per message, opt-outs are one tap, and carriers watch complaint signals closely during peak season. The brands that win treat SMS as a precision layer on top of their email calendar, not a second blast channel.

Here's the BFCM SMS strategy we run for our Klaviyo clients, from list build through Cyber Monday.

September and October: build the list you'll need

You can't send BFCM texts to a list you don't have, and SMS consent doesn't transfer from email. Two moves now:

  • Two-step popup: Email on step one, phone number on step two with its own consent language. Frame the SMS ask around the season: "Text subscribers get our Black Friday deals first." Early access is the single best SMS opt-in hook that doesn't require stacking another discount.
  • Checkout opt-in: Enable SMS consent at checkout. Buyers are the subscribers most likely to buy again in November, and checkout is where consent capture costs you nothing.

Keep the compliance basics tight from day one: clear consent language, identify your brand in every message, honor quiet hours, and include opt-out instructions in campaign sends. Volume amplifies every shortcut you took, so don't take any.

The BFCM SMS send calendar

BFCM SMS send timeline with texts at early access, Black Friday, and Cyber Monday alongside regular email sends

SMS earns its cost when timing is the point, so reserve it for the moments in your BFCM email calendar where minutes matter:

  • Early access launch (VIPs and SMS subscribers): The moment your offer goes live for insiders, before the email announcement. This is the payoff of the early access opt-in hook, and it's often the highest revenue-per-send text of the year.
  • Black Friday morning: One text when the public offer opens. Keep it under 160 characters with one link straight to the collection.
  • Cyber Monday final hours: The deadline send. Urgency is what the channel does best, and this text routinely outperforms the matching email.
  • Optional mid-window send: A restock, a bundle drop, or a doorbuster refresh over the weekend, but only if there's genuine news. A text with nothing new is how you buy opt-outs.

That's four to five campaign texts across the whole window, against a much denser email calendar. If your plan has SMS mirroring every email, cut it in half and then look again.

Flows: where SMS quietly makes its BFCM money

Campaign texts get the attention, but triggered messages do steady damage all season:

  • Cart abandonment: A text 30 to 45 minutes after abandonment, ahead of the email sequence, catches BFCM shoppers who are comparison shopping across ten tabs. During the peak weekend, tighten the delay; carts go stale in hours, not days.
  • Back in stock: Sellouts happen fast during BFCM, and a restock text converts at rates nothing else touches.
  • Shipping cutoff reminders: In December, delivery-by-Christmas deadlines are real urgency, and SMS is the right channel for them.

Coordination rules so email and SMS don't collide

  1. One flow, channel splits. Abandonment lives in a single Klaviyo flow where SMS subscribers get the text first and the email follows only if they haven't converted. Two parallel flows guarantee double-hits.
  2. Suppress converters in real time. Anyone who purchased today comes out of today's remaining sends on both channels. Nothing burns goodwill like a "last chance" text about an order already placed.
  3. Stagger, don't simultaneous-send. When email and SMS carry the same announcement, give SMS the lead by an hour or lag it behind. Same-minute delivery on both channels reads as spam, not enthusiasm.

FAQ

How many texts should I send during BFCM week?

Three to five campaign texts across the Black Friday to Cyber Monday window, plus triggered flow messages. Past that, opt-out rates climb fast and the math stops working.

Should BFCM texts include an image (MMS) or stay plain?

Plain SMS for deadline and launch messages, where speed and clarity win. MMS earns its higher cost for visual moments like a hero product or a bundle reveal. Test both before November, not during it.

When do quiet hours matter most?

All season. TCPA quiet hours (before 8am and after 9pm in the recipient's local time) don't pause for Black Friday, and Klaviyo's smart sending handles this if you leave it on. Midnight launch texts are a compliance risk, not a growth hack.

Is it too late to start SMS if my list is tiny in October?

Start the capture now anyway. Even a few thousand SMS subscribers collected in October will out-earn their size during BFCM, and the checkout opt-in keeps building the list through the season itself.

Precision beats volume

Email carries your BFCM story; SMS delivers the moments that can't wait. Build the list in September, plan four or five great sends instead of fifteen mediocre ones, and let the flows work the whole season. The email side of the calendar, plus the flow and deliverability checklists, is in our free BFCM playbook.
