How to Choose an Ecommerce Email Marketing Agency
Every ecommerce email agency's website says the same three things: we're data-driven, we're Klaviyo experts, we drive revenue. The websites are useless for choosing between them. What actually separates a program-changing agency from an expensive newsletter service shows up in questions most brands don't know to ask until they've been burned once.
We're an agency, so read this knowing where we sit. But we also talk to dozens of brands a year coming off bad agency experiences, and the failure patterns are consistent enough to turn into a selection process. Here's the one we'd use if we were hiring.
Before you evaluate anyone: decide if an agency is the right move
Agencies make sense when the work volume justifies a team and the gap is execution and expertise. They don't fix everything:
- Under roughly $1M in revenue, most brands get more from a strong fractional operator or founder-run basics than a retainer.
- If the real problem is product or acquisition, email amplifies a working business; it doesn't create one.
- If you want daily brand storytelling owned in-house, a hybrid model may fit better. We compared the paths honestly in our in-house vs agency breakdown.

The six evaluation criteria that predict results
- Platform depth over channel breadth. An agency that runs email, paid social, SEO, and influencer campaigns treats email as a line item. For Klaviyo brands, ask directly: how many Klaviyo accounts does the team actively manage, and is the agency a certified partner? Specialists diagnose in hours what generalists research for weeks.
- Revenue accountability, not activity accountability. Proposals that count emails per month are selling labor. The right proposal talks about attributed revenue share, flow versus campaign mix, and list health. Ask what number they expect to own and how they'll report it.
- A diagnostic before a prescription. Any agency quoting a scope before seeing your Klaviyo account is guessing. The good ones audit first, and the audit itself tells you how they think.
- Deliverability fluency. Ask how they'd diagnose a slow decline in open rates. If the answer doesn't touch sender reputation, authentication, or engaged-segment sending, the team hasn't operated at volume. It's the least visible skill and the most expensive to lack.
- Senior hands on your account. The classic agency failure: a partner sells you, a junior runs you. Ask who writes the strategy, who builds the flows, and how many accounts that person carries.
- Relevant proof, verified. Case studies in your revenue range and adjacent categories, with numbers specific enough to check. A $100M brand's logo tells you nothing about how the agency performs for a $5M one.
Pricing: what you'll pay and what it buys
Specialized email/SMS agencies generally run $2,500 to $10,000 per month depending on scope: flows-only engagements at the low end, full-service with campaigns, SMS, and creative at the top. Percentage-of-revenue pricing exists but creates odd incentives in both directions. We published the full tier breakdown in our agency pricing guide.
The sanity check isn't the retainer; it's the payback math. An agency moving a $4M brand from 15 to 25 percent email attribution adds roughly $33K in monthly revenue. Against a $5K retainer, the question is never the fee, it's whether you believe the agency can move the number. Everything in the criteria above is really asking that one question.
Red flags that end the conversation
- Guaranteed revenue numbers before seeing your account. Nobody honest guarantees output from inputs they haven't seen.
- Long lock-ins with no exit. Twelve-month contracts with no performance out-clause protect the agency from its own results. Month-to-month after an initial build period is the confident structure.
- They own your accounts. Your Klaviyo account, templates, and data live in your name, full stop. Agencies that build inside their own accounts are building a hostage situation.
- Vanity metric reporting. Monthly reports leading with open rates and best subject lines instead of revenue are hiding something, sometimes unintentionally.

The evaluation process, start to finish
- Shortlist two to four specialists in your platform and revenue range. Skip the mega-agencies and the solo generalists.
- Give each the same brief: current revenue, attribution percentage, list size, known problems. Comparable inputs make the proposals comparable.
- Grant audit access to your finalists. A read-only Klaviyo login costs you nothing and transforms the quality of what comes back. How each agency handles the audit is the interview.
- Score against the six criteria, weight revenue accountability and senior staffing heaviest, and check one reference from a brand your size, specifically asking what the agency is like in month six.
FAQ
How long should I give a new agency to show results?
Flow and quick-win revenue should move inside 60 to 90 days. Full program results, including deliverability repair and list growth, take one to two quarters. Set the expectation in the contract so both sides are judging against the same clock.
Should I choose a Klaviyo partner agency specifically?
If you're on Klaviyo, yes. Certified partners have verified platform depth, early access to features, and direct support channels. It's a floor, not a guarantee; apply the other criteria on top of it.
What should the first 90 days with an agency look like?
Audit and strategy in weeks one to two, core flow builds and deliverability fixes in weeks three to eight, then campaign calendar, segmentation, and the first optimization cycle. If month two still looks like discovery, raise it.
Can I run a trial project before committing to a retainer?
Many specialists offer a paid audit or a fixed-scope flow build as an entry point, and it's a fair ask. Treat how the agency scopes and delivers that project as a preview of the retainer.
Choose the team that owns the number
Platform depth, revenue accountability, a diagnostic-first process, deliverability fluency, senior staffing, and verifiable proof: score any agency against those six and the decision usually makes itself.
